How to score and prioritise use cases

Not all opportunities are equal. Effective portfolio management requires a consistent scoring model to evaluate which use cases to pursue, in which sequence, and with what allocation of resources.

A practical framework evaluates each use case across five dimensions:

Business Impact

Revenue uplift, cost reduction, risk mitigation, or customer experience improvement. Quantify in annual dollars where possible. Exclude sunk costs; include only incremental value.

Data Readiness

Is the required data available, clean, and accessible? Is historical data sufficient? Do you have ground truth for model training? Score 1–5; data gaps below a threshold should disqualify a use case.

Technical Feasibility

Can the problem be solved with current technology? Do you have the technical talent in-house? Is the vendor ecosystem mature? High feasibility = lower risk = shorter delivery.

Organisational Readiness

Will users adopt the solution? Is there executive sponsorship? Are processes stable enough to accommodate an AI layer? Change resistance is often the bottleneck, not technology.

Strategic Alignment

Does this use case support the enterprise's 2–3 year strategy? Does it create competitive advantage or protect against disruption? Strategic misalignment is a common reason for well-executed pilots that deliver no business value.

Score each dimension 1–5. Weight them based on your enterprise's priorities (data-constrained organisations weight "data readiness" more heavily; change-resistant organisations weight "organisational readiness" higher). Multiply to get a composite score. Rank all candidates by composite score and select in sequence, respecting the 60/30/10 allocation across tiers.

Managing the portfolio over time

A portfolio is not a static plan. It requires active management and quarterly review.

Quarterly review cadence

Every quarter, review the status of all live initiatives. For each, ask: Is it delivering the promised business impact? Is it on track for delivery? Has context changed such that priorities have shifted? Are there early signals of failure that suggest killing the project early will reduce sunk costs? The discipline to kill underperformers is the hardest but most important part of portfolio management. A project that will ultimately deliver 60% of its promised value is consuming resources that could deliver 120% of value if redirected to a stronger opportunity.
